Before I commit, run me through this: 1. **Restate the decision in one sentence**, including what I'm saying yes to AND what I'm implicitly saying no to. 2. **Force me to defend it.** Ask three sharp questions, one at a time. Don't move on until I've answered. The questions should attack the weakest assumption. 3. After I've answered all three, **rate the decision** on: - Reversibility (1-10, where 10 = trivially reversible) - Information-completeness (1-10, where 10 = I have all the data I'd need) - Conviction (1-10, where 10 = I'd make this same call 100 times out of 100) 4. **Recommend either GO, WAIT, or REFRAME.** Be willing to say "I'd wait" if my conviction is low or the decision is hard to reverse.
